That\u2019s not a small number. On a $10 million revenue business, that\u2019s up to $2 million a year quietly disappearing into rework, scrap, re-inspection, and defects that make it out the door.<\/p>

And then there\u2019s this: new employees in manufacturing are five times more likely to be injured in their first month than experienced workers. Five times. So we know SOPs matter. The problem isn\u2019t awareness. The problem is that even when they exist, most SOPs don\u2019t work.
They\u2019re written at a desk by someone who doesn\u2019t do the job, formatted into a wall of text, and filed somewhere nobody looks. The process changes. The document doesn\u2019t. And eventually the whole initiative gets quietly abandoned.<\/p>

Know What Type of SOP You\u2019re Creating<\/h2>\t\t\t\t<\/div>\n\t\t\t\t

The first mistake most people make is assuming every SOP should look the same. It shouldn\u2019t.<\/p>

Before you write a single SOP, you need to decide what type of document you\u2019re creating, because in manufacturing there are really two categories.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t

Type 1: The guide or 'how-to' SOP<\/h3>\t\t\t\t<\/div>\n\t\t

These are the majority of SOPs you\u2019ll create<\/a><\/strong>. They\u2019re designed to capture knowledge, share best practice, and help people perform routine tasks consistently.<\/p>

Think machine setup, changeovers, cleaning procedures, material handling, basic maintenance activities, or administrative tasks.<\/p>

For these, a simple visual SOP works well – a photo, a short instruction, one step at a time.<\/p>

The goal isn\u2019t bureaucracy. It\u2019s clarity. It\u2019s making it easy for someone to perform the task correctly without relying on memory or tribal knowledge.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t

These are the jobs where getting it wrong has consequences. Processes that affect safety<\/a>, quality, compliance, or customer experience.<\/p>

For these, documentation alone isn\u2019t enough. You aren\u2019t simply creating a guide – you\u2019re creating a training standard. A document that will be used to train people, assess competency, and ensure the process is performed consistently every single time.<\/p>

Go to the Gemba<\/h2>\t\t\t\t<\/div>\n\t\t\t\t

Gemba is a Japanese word. It means the workplace – where the action is happening, where the value is being added.<\/p>

And here\u2019s the single most important rule in SOP writing:<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t

That\u2019s perhaps the most important point in this whole article.<\/p>

You cannot write an accurate SOP from your desk. You\u2019ll miss steps. You\u2019ll describe the process as you think it runs, not as it actually runs. And when the operators who do that job every day read it, they won\u2019t recognize it as theirs – so they won\u2019t use it.<\/p>

Once you\u2019ve identified the process and you\u2019re at the gemba, here\u2019s how to build the SOP. We use a five-point framework called GREAT.<\/p>

Every SOP you write should pass all five criteria before it goes live.<\/p>
